Stage 2: Classification and Prioritization

Not every email needs a response. Before drafting anything, classify incoming messages into categories. I use these buckets:

Stage 3: Context Assembly

Before drafting a reply, the AI needs context. This is where most systems fall short. They only look at the current email, but a good reply requires understanding the full conversation thread, your relationship with the sender, and any relevant background.

Pull the entire thread history. Look up the sender in your contacts to understand the relationship. Check your calendar for any meetings with them. If your system has access to project management tools, pull relevant task status.

This context assembly step is the secret sauce. The more relevant context you provide, the better the draft. But be selective. Irrelevant context is worse than no context because it confuses the model.

Stage 4: Draft Generation

With proper context assembled, draft generation becomes much more reliable. The prompt structure matters enormously here.

I use a system prompt that includes writing style guidelines extracted from your previous sent emails. Analyze 50 to 100 of your sent emails to identify patterns: average sentence length, greeting style, sign-off preferences, use of exclamation marks, formality level. Encode these as explicit instructions.

The draft prompt includes the full thread, the assembled context, and a clear instruction about what kind of reply is needed. I also include constraints: maximum length, topics to avoid, and any company-specific guidelines.

Generate two or three draft options rather than one. This gives the user choice without requiring them to write from scratch. Each draft should take a slightly different approach: one concise, one detailed, one that asks clarifying questions.

Temperature settings matter here. I use 0.3 for professional emails and 0.5 for casual ones. Higher temperatures introduce too much variation in a context where consistency is valued.

Stage 5: Review, Send, and Learn

This is the stage most tutorials skip, and it is the most important one. Never auto-send emails without review until you have built significant trust in the system.

Start with a "draft and notify" approach. The AI creates drafts and notifies you through your preferred channel (Slack, Telegram, or a dashboard). You review, edit if needed, and approve. The system then sends on your behalf.

Track every edit you make. These edits are gold for improving the system. If you consistently change the greeting from "Hi" to "Hey" for certain contacts, that is a pattern the system should learn. If you always add a specific disclaimer to client emails, that should become automatic.

Over time, as the system proves reliable for certain categories of email, you can enable auto-send for low-risk responses. Acknowledgment emails ("Thanks, got it!"), meeting confirmations, and simple information requests are good candidates for automation. High-stakes emails should always require human review.

Building the Learning Loop

The learning loop is what separates a static email tool from an intelligent assistant. Every interaction generates training data.

Store three things for each email the system handles: the original draft, the final sent version, and the diff between them. Periodically review these diffs to identify systematic improvements.

I batch these reviews weekly. Common patterns I have seen include:

  • The model being too formal with close colleagues
  • Missing specific jargon that the user always includes
  • Defaulting to long replies when the user prefers brevity
  • Not matching the energy level of the incoming email

Each pattern becomes a rule in the system prompt or a few-shot example. After a month of corrections, the drafts typically match the user's style closely enough that edits become rare.

Common Mistakes to Avoid

Mistake 1: Replying to everything. Some emails should not get a reply. Train your classifier to recognize when silence is the correct response. Reply-all threads where someone already answered, automated notifications, and emails where you are BCC'd rarely need responses.

Mistake 2: Ignoring attachments. If someone sends a document and asks for feedback, your draft needs to reference the content. Build attachment parsing into your pipeline. PDFs, spreadsheets, and documents should be extracted and included in the context.

Mistake 3: Forgetting timezone awareness. "I will get back to you tomorrow" means different things depending on timezones. Your system should be aware of both your timezone and the recipient's, and phrase time references accordingly.

Mistake 4: No rate limiting. If something goes wrong and your system starts sending emails in a loop, you need circuit breakers. Set maximum sends per hour, require re-authentication for bulk sends, and log everything.

Mistake 5: Skipping the testing phase. Run your system in shadow mode for at least two weeks before going live. It reads emails and generates drafts, but you compare them against what you actually sent. This builds confidence and catches edge cases.

The Tech Stack

For a production-ready AI email assistant, here is what I recommend:

  • Email access: Gmail API with OAuth 2.0 (most reliable) or IMAP for other providers
  • Storage: PostgreSQL for email records and classification history
  • AI model: Claude or GPT-4 class models for draft generation, smaller models for classification

Once you have a working email assistant, the same architecture applies to other communication channels. Slack messages, LinkedIn DMs, and support tickets all follow the same pattern: ingest, classify, assemble context, draft, review, send, learn.

The classification and learning components transfer directly. The draft generation needs channel-specific tuning (Slack messages are shorter and more casual than emails), but the core approach remains identical.
